Was that before or after the recent increase of sailor deaths that you never lost any?

I like 6.1" but these guns are to heavy for MWing. If you want AWhore Mogami, its
impossible to do this with 6.1" (even D version). If you want fast kill then use 7.9", if
you want fast reload with lots of small shells use 3.9". 6.1" do a bit more dmg
compared to 3.9". If properly used you can earn even few credits with 3.9" - ammo is
cheap and often 150 credits from mission is more than enough to pay for ammo.

Next thing is Bulkhead. BH wont protect you from loosing sailors. Bulkhead improve
structural strenght of ship overall - ship can take more damage without losing speed.
Armor protect sailors, and my configuration from above where I put 0.7-1.0 deck + ~4
inch of belt - I never lost single one when MW.

Am about to start MW'ing with my mogami.

My current plan is to use the tripple 6" and hopefully load up with some belt armour.
I have tried with the 7.9 and no armour ( standard battle set up ) but was looseing
sailors left right and center.

I have 15 bulk on my mogami already, will putting about 1inch of belt on my mogami
help much with stopping the salor loss... as IJN armour is like tissue paper anyway

Mogami CL with 3.9"D twins AWhored to full. With my gnrs is below 1 sec reload.

Use smaller guns.

1) You don't need the range.
2) The armor on the BB's is junk.
3) More shots means more chance of gaining experts.

The triple 6" are probably the best bet. They deal excellent damage per unit time.

i use 8" Ds on my mog cl. is that good?

Probably Either mog CA, Myoko, or mog cl,
